During the demo:
• Spend the first 5 minutes asking about THEIR situation, not showing features
• Show their use case, not your product tour
• End with: "Based on what you've shared, here's what I'd recommend as a next step"
• ALWAYS propose a concrete next step (pilot, trial, meeting with IT)
After the demo:
• Same-day follow-up email with summary of what you discussed and proposed next step
• Include relevant case study from similar institution
• CC anyone else they mentioned should be involved
Why deals stall after demos:
1. No internal champion — the person you demoed to can't sell it internally
Fix: Ask "Who else needs to be convinced?" and offer to demo for them
2. No urgency — they liked it but have no reason to act now
Fix: Tie to their calendar (budget deadline, semester start, strategic plan goal)
3. Procurement fear — they assume the process will be painful
Fix: Say "We've been through procurement at [similar institutions]. Here's what the process typically looks like."

Common objections and responses:
"It's too expensive"
→ Compared to what? Ask what they're comparing to. Often they're comparing
to "free" (Google Classroom, teacher-made materials). Reframe: what's
the cost of the problem you're solving? Teacher time? Student outcomes?
"We don't have budget"
→ Ask: "If we could solve [specific problem], where would the budget come
from?" Often there IS money — it's in a different line item (PD budget,
curriculum budget, grant funds, Title I, ESSER remainder).
"Can you do it cheaper?"
→ Don't discount. Add value instead. "I can't lower the price, but I can
include implementation support / additional training / an extra year of
data access." Discounting signals your price isn't real.
"We need to see it work first"
→ "Absolutely. Let's design a 10-week pilot with clear success metrics.
If it works, we move to a full contract. If it doesn't, you've lost
nothing." This is your strongest play.
If "Long sales cycles":
ACCELERATING THE CYCLE

Education sales cycles are long. Typical:
• Individual teacher purchase: 1-4 weeks
• School-level: 1-3 months
• District-level: 3-12 months
• University institution-wide: 6-18 months
You can't eliminate the cycle, but you can stop restarting it:
1. Map the decision process upfront
Ask: "Walk me through how a purchase like this typically works at [institution]."
Know every step and who's involved before you start.
2. Multi-thread the deal
Don't rely on one champion. Get introduced to IT, procurement, and the
budget owner early. If your champion leaves, the deal doesn't die.
3. Create urgency with external deadlines
Budget deadlines, semester starts, grant timelines, board meetings.
"If we can get through security review by March, this can be in your
budget for next year. Otherwise it pushes to the following year."
4. Do the work for them
Fill out their forms. Draft the justification memo. Write the board
presentation slide. Make it easy for your champion to sell internally.
If AI-native:
AI-NATIVE SALES DYNAMICS

Objections you'll hear (and how to handle them):
"What if the AI is wrong?"
→ Don't dodge this. Say: "It will be sometimes. Here's how we handle it:
[explain your guardrails, human-in-the-loop, confidence thresholds].
The question isn't 'is it perfect?' — it's 'is it better than the
alternative?'"
"How do you handle hallucinations?"
→ Be specific about your approach: content filtering, source grounding,
domain-specific fine-tuning, or human review layers. Vague answers
kill trust.
"What about student data going to AI models?"
→ Know your model provider's data policy cold. Can you say "no student
data trains the model"? If yes, lead with it. If not, explain your
data handling clearly.
"What happens when OpenAI/Anthropic ships this as a feature?"
→ This is the bolted-on question. If you're genuinely AI-native:
"Our AI is purpose-built for [specific educational workflow]. A
general-purpose model can't do this without the domain-specific
[training/data/workflow] we've built."
Demo flow for AI-native products:
• Don't give a feature tour. Show the AI doing the core work.
• Live demo > recorded video. Let the buyer see it work in real time.
• Show the product handling edge cases (not just the happy path).
• Show memory/personalization: "This student used it last week and
here's how it adapted."
Procurement narrative:
• Outcome-based pricing aligns with institutional ROI conversations
• "You're paying for results, not seats" resonates with budget-conscious
buyers
If bolted-on:
AI PERCEPTION MANAGEMENT

Buyers are getting sophisticated about detecting decorative AI.
If a buyer asks "Is this real AI or a chatbot wrapper?"
→ Be honest. If your AI enhances specific workflows, describe exactly
which ones and what they do without the AI. Honesty builds trust.
"AI improves our [specific feature] by [specific amount]. The core
product works without it, but the AI makes [specific workflow]
significantly better."
Don't over-sell the AI. Sell the product.

If their biggest challenge is "Getting in the door":
"Run /pilot-design — offer a structured pilot as your entry point. It lowers the buyer's risk and gets you in the door."
If they mentioned fundraising at any point:
"Run /pitch-review to sharpen your investor narrative. Your sales traction story is your strongest fundraising asset — make sure it lands."
If deal stage is "Negotiating a contract": "You're close. Focus on closing this deal before running more skills. Use the procurement playbook above and get it done."
